Applying Lean Six Sigma to Your Organization
This paper is the overview of my recommendations to the organizations regarding the improving of the efficiency & effectiveness of the various operating processes. Organizations need to adopt & apply the lean six sigma steps to achieve their goal.
The race to get products to market more rapidly and cheaper, while achieving or maintaining best-in-class quality, is an ever-escalating issue for the whole manufacturing supply chain. (Application, n.d.) Through the implementation of lean six sigma methods, organizations can improve their performance, productivity, and customer serviceability in each of the manufacturing sub-processes: design, material acquisition, assembly, testing, and so on. (Peterka, 2020) In order for organizations to apply lean six sigma, they must examine the process of lean six sigma, and see how it pertains to their organization.
Defining amp; Sorting
The first step in the lean six sigma process is defining every step in a process and sorting the required and needless items. (Lean, n.d.) This step will need to be applied to each of the processes stated above: design, material acquisition, assembly, testing, etc. Chevron utilizes lean six sigma principles and when they are defining and sorting process steps, they have every person involved in each part of the process get together and create a flowchart using sticky notes which usually takes up a whole wall. The purpose of doing this is to ensure that every step in the process is accounted for and they can be able to visualize which steps are necessary and unnecessary.
Measuring amp; Ordering
The second step is setting all of the steps of the process in order and measuring associated data with those steps. (Lean, n.d.) An example of this, would be when Chevron puts a new oil well onto production. They can measure the number of days it takes to complete each step after they have the steps in order. This will enable them to see where they might be able to shave days off, without compromising safety, quality, or production. Measuring amp; ordering too must be applied to each of the steps in any organization's operations department. When goals/steps are measurable, then that means the results can be measurable. When results can be measurable, it is easy to see where progress has been made.
Analyzing amp; Cleaning
The third step in the process is analyzing and cleaning or shining the workplace. (Lean, n.d.) This step is implemented once you have all your steps in order and you have measured the time frame and cost associated with each step. Now you are in a position to analyze the steps, polish them, clean them up, and shave off time and money, without compromising quality. A great example of this was used in the movie Office Space, where the consultants asked a gentleman what he did. He said he took the reports from the customers to the engineers. The consultants then wondered why the customers could not just take the reports directly to the engineers. They were analyzing the process and trying to clean it up. This gentleman's efforts could have been used for more productive purposes or money could have been saved by laying him off.
Improving amp; Standardizing
The fourth step in the lean six sigma process is improving and standardizing the process. (Lean, n.d.) This is where you implement what your analyses has shown where you can save time and money without compromising quality. In the previous step, you looked at your flowchart on the wall, analyzed where you could clean the process up, and thus removed, rearranged, and/or added sticky notes to the wall. Now, you take the new and improved process shown on your flowchart and put it into action. In addition, you create or update any standard operating procedures (SOPs) for each of your processes. By utilizing SOPs, you are requiring your workforce to utilize a process which has been evaluated and has been agreed upon as being the best, most effective, most efficient, and most safe procedure for any given process.
Controlling amp; Sustaining
Finally, the fifth step is controlling and sustaining the process continually. (Lean, n.d.) Advances in technology are occurring every day. The best process for yesterday may not be the best process for today. This step directs you to not only continually compel your workforce to utilize the SOPs which have been created, but it directs you to continually control your process in always trying to lean the process, own the process, and adopt new practices which will allow your organization to operate as effectively and efficiently as it is capable.
Lean six sigma is an ongoing process which necessitates the support of all levels of management for its effective functioning. With good standardization of procedures, as with SOPs, companies can analyze and alter processes to meet customer demands on even shorter notice than when the lean six sigma was initially implemented. (Lean, n.d.) By executing lean six sigma, organizations will realize that it is possible to streamline their operations and to generate value for both management and customers alike. Businesses' bottom line will soar and they will build a mammoth value for its shareholders. (Six Sigma, 2020)
